The situation on arrival.
A regional logistics operator had deep domain knowledge and customer relationships but no product capability.
Building an in-house engineering function would have taken eighteen months and significant capital before producing anything testable.
How we structured the work.
We structured this as a venture rather than a consulting engagement — Seqwel contributed product and engineering capability in exchange for equity, aligning our incentive with the outcome rather than the invoice.
We ran six weeks of customer discovery before writing production code, which killed two of the three initial product hypotheses.
